What generative engine optimization actually optimizes
An AI engine does not match a keyword to a page. It takes a full question, runs its own research queries, reads a small set of sources, and writes a synthesis that names specific brands. Three things decide whether you appear:
- Whether the engine can read your site at all. If GPTBot, ClaudeBot, or PerplexityBot are blocked by robots.txt or by your CDN's bot rules, every other lever is zeroed.
- Whether your pages are among the sources it reads. This is citation.
- Whether your brand is among the names it writes. This is mention, and it is not the same thing.
Optimizing for a ranked list and optimizing for a synthesis are different problems. In a list, position ten still exists. In an answer, there is no position ten.
Why your Google rankings do not carry over
The uncomfortable finding: roughly two thirds of pages ranking in Google's top three never appear in AI answers to the same question. A decade of ranking work can be invisible the moment a customer asks Perplexity instead of typing a keyword.
The reason is structural. Ranking signals reward a page's authority for a keyword. An engine building an answer is looking for passages it can lift, sources it can attribute, and consensus across what it read. Those are overlapping but genuinely different tests.
Mentioned and cited are two different outcomes
Two separate things can happen to you inside an answer, and conflating them hides the most common failure mode:
- Mentioned — the answer's prose names your brand.
- Cited — the answer's source list includes your domain.
Around six in ten AI citations never name the brand they cite. Your content does the work; the answer keeps the credit. That state — cited but not named — is a ghost citation, and it is invisible to every rank tracker ever built, because rank trackers measure neither of these things.
Every engine is its own channel
Engines agree on which sources to cite roughly a tenth of the time. Winning ChatGPT tells you almost nothing about Gemini. Practically, that means:
- Visibility has to be measured per engine, not as one blended score.
- A source cited by two or more engines is a much stronger signal than one cited by a single engine — consensus is the best prioritization cue available.

The levers with real evidence behind them
Not everything that sounds like GEO does anything. The short list that holds up:
- Placement on the lists engines trust. Third-party "best X" articles are cited constantly, and getting added to one is worth double-digit percentage points of visibility. It is the strongest single lever, though its effect has been decaying on ChatGPT.
- Freshness on your own cited pages. Pages that get updated earn substantially more citations than pages that sit. This is the best-evidenced lever you fully control.
- Owning the comparison. "X vs Y" and "alternatives to X" pages on your own domain are the owned analog of a third-party listicle, and they capture the highest-intent question a buyer asks.
- Answer-shaped structure. Engines lift passages, not pages. A section that opens with a direct answer gets quoted; one that opens with throat-clearing does not.
- Crawler access. Unglamorous and binary. Check it before anything else.
Owned domains account for a bit over half of all citations, which is the encouraging half of the picture: most of what gets cited is content somebody published on their own site.
What the evidence says does not work
Worth stating plainly, because these absorb real effort:

- Adding more schema markup does not measurably change AI citation rates. Structured data still earns its place for Google's entity handling and rich results — just not as a GEO lever.
- Review-volume grinding on directory platforms shows almost no relationship to AI visibility.
- Tier-one PR and Wikipedia entries do correlate with visibility, but are not realistically reachable for most small and mid-size brands, which makes them poor advice.
How to run GEO as a loop, not a project
GEO has no finish line, because the answers change every week. The working shape is a cadence:
- Track the questions your customers actually ask — full questions, not keywords.
- Ask every engine, on a fixed schedule, and record the full answers and their citations.
- Measure two rates: mention rate and citation rate, per engine, across runs. One run is a sample, not a verdict.
- Classify every cited source into something you can act on: a list you should be on, a page of yours worth refreshing, a community thread worth answering.
- Do the top few actions, then check the same questions next week.
